are my suggestions on preparing for your task!

I would take a look at Marvin Weisbord's Organizational Diagnosis, a nice
guide for looking at a systems- approach to exploring the organizational
dynamic. . . and I'd also get Schein's Process Consultation (just
republished by Addison Wesley) as a wonderful perspective on how to engage
the organization (and members) in collaborative diagnosis and joint
ownership for change initiatives.
